The Distinction That Matters

Every major technology company is now marketing "agentic AI" as a product category. Microsoft, Google, Anthropic, OpenAI, and dozens of smaller firms have released or announced AI systems described as agents — software that can plan multi-step tasks, use tools, make decisions, and execute actions with minimal or no human oversight. The marketing language treats this as a feature upgrade — a better chatbot, a smarter assistant, a more capable tool. That framing misses what is actually happening.

The shift from conversational AI to agentic AI is not an incremental improvement. It is a categorical change in the relationship between software and the tasks it performs. A conversational AI responds to prompts. An agentic AI pursues objectives. The difference is analogous to the difference between a calculator and a factory robot: one processes inputs on demand, the other operates continuously toward a goal, making decisions along the way about how to achieve it.

This distinction matters because it changes who is accountable for outcomes, how errors propagate, and which human roles become redundant versus which become more critical. Understanding the structural implications requires moving past the feature-level discussion and examining what happens when autonomous decision-making systems are deployed at scale across economic, military, and administrative domains.

How Agentic Systems Actually Work

An agentic AI system, at its core, combines a large language model with three additional capabilities: persistent memory across interactions, the ability to use external tools (search engines, databases, APIs, code interpreters, file systems), and a planning framework that decomposes complex objectives into sequences of actions. The system receives a goal, generates a plan, executes each step, evaluates the results, adjusts if necessary, and continues until the objective is achieved or a failure condition is reached.

Current implementations vary widely in sophistication. At the simpler end, an agentic system might be a customer service bot that can look up order status, process a return, and send a confirmation email — three tool-use steps executed in sequence. At the more complex end, coding agents like Devin, Claude Code, and GitHub Copilot Workspace can receive a bug report, read a codebase, diagnose the problem, write a fix, run tests, and submit a pull request — dozens of sequential decisions made without human intervention.

The critical observation is that these systems make real decisions with real consequences. When a coding agent modifies production code, it is making engineering judgements. When a financial analysis agent generates an investment recommendation, it is making analytical judgements. The quality of those judgements varies — sometimes impressively competent, sometimes subtly wrong in ways that require expert knowledge to detect. The variance itself is the structural challenge.

The shift from AI that responds to prompts to AI that pursues objectives changes the fundamental question from "Did you ask the right question?" to "Did you set the right goal?"

The Labour Market Impact — Slower and Larger Than Expected

The dominant narrative about AI and employment — that AI will rapidly eliminate millions of jobs — is almost certainly wrong in its timeline and right in its direction. Agentic AI will not produce mass unemployment in 2026 or 2027. The technology is too unreliable for full autonomy in most domains, regulatory constraints will slow deployment, and institutional inertia protects established roles in the short term.

What will happen — and is already beginning — is a restructuring of cognitive labour. Tasks that involve gathering information, synthesising it into a standard format, and presenting it for human decision-making are precisely the tasks that agentic systems perform well. Market research, legal document review, financial analysis, administrative coordination, first-draft content creation, data cleaning, and routine software development — these are not being eliminated overnight. They are being compressed. A task that previously required three junior analysts working for two days can now be completed by one senior analyst supervising an agentic system for four hours.

The implication is not fewer jobs in aggregate but a hollowing out of the middle of the cognitive skill distribution. Senior professionals who can evaluate AI output, set strategy, and exercise judgement become more valuable. Junior professionals whose primary contribution was executing routine cognitive tasks face a shrinking market for their labour. The entry-level knowledge worker pipeline — the mechanism through which junior professionals acquire the experience to become senior ones — is being disrupted before anyone has designed a replacement.

This is the problem that receives the least attention and carries the most long-term risk. If agentic AI eliminates the training ground for the next generation of experts, the supply of humans capable of supervising and evaluating AI systems will diminish over time. The technology requires human expertise to function safely. Its deployment at scale reduces the production of that expertise. This is a structural contradiction, not a temporary adjustment.

Corporate Structure — The Organisational Impact

For companies deploying agentic AI, the organisational effects are already visible. Firms are discovering that AI agents do not slot neatly into existing hierarchies. An agentic system that can perform the work of five analysts does not simply reduce headcount by five. It changes the role of the manager supervising those analysts, the nature of the team's output, the speed of decision-making, and the accountability structure when something goes wrong.

Early adopters report a consistent pattern: initial deployment produces impressive productivity gains. The gains attract attention and generate pressure to expand deployment. Expansion reveals failure modes that were invisible at small scale — hallucinated data in financial models, missed edge cases in legal analysis, compounding errors in multi-step research workflows. The organisation then faces a choice between investing in robust oversight infrastructure (expensive, slow) or accepting higher error rates in exchange for speed (cheap, risky).

Most organisations are choosing speed. The competitive pressure to deploy AI is intense, and the costs of errors are often diffuse and delayed while the benefits of speed are immediate and measurable. This creates a systemic risk that no individual firm has an incentive to address: the aggregate quality of knowledge work across the economy may be declining even as its volume increases.

The Geopolitical Dimension

Agentic AI also operates as a geopolitical technology. The nations and firms that develop the most capable autonomous systems will possess significant advantages in military planning, intelligence analysis, economic administration, and scientific research. The United States and China are the clear frontrunners — together, they account for over 80% of global AI investment, the majority of top-tier AI research talent, and the dominant cloud computing infrastructure on which agentic systems depend.

For India, the geopolitical implications are double-edged. India possesses a large, technically skilled workforce — the very workforce most directly affected by AI-driven labour displacement. India's IT services industry, which employs over four million people and generates approximately $250 billion in annual revenue, is built on providing routine cognitive labour to global corporations. Agentic AI competes directly with this labour. The timeline for disruption is measured in years, not decades.

Simultaneously, India has an opportunity to develop domestic AI capabilities and become a significant player in AI governance — shaping the rules and standards under which agentic systems operate globally. The India AI Mission, announced in 2024, allocates ₹10,372 crore to AI infrastructure and research. Whether this investment is sufficient, and whether it is deployed strategically rather than diffused across bureaucratic silos, will determine whether India participates in the agentic AI economy as a producer or merely as a consumer.

What Comes Next

Agentic AI is not going to plateau. The technical trajectory is clear: more capable models, better tool integration, longer-horizon planning, and increasing deployment across domains where autonomous decision-making was previously considered unacceptable. Financial trading, medical diagnostics, legal case assessment, infrastructure management, military targeting — each of these domains is on a path toward increasing AI autonomy, with human oversight being reduced incrementally rather than eliminated dramatically.

The critical question is not whether this technology works — it does, imperfectly but sufficiently. The critical question is whether societies will build the institutional infrastructure to manage autonomous AI systems before the deployment scale outpaces the oversight capacity. History suggests they will not. The pattern with every general-purpose technology — electricity, automobiles, nuclear energy, the internet — is that deployment precedes regulation, and regulation follows only after harm has become undeniable.

Agentic AI will follow the same pattern. The time to build oversight infrastructure is now. The likelihood that it will be built in time is low. Between those two realities lies the space where the actual consequences will be determined — not by the technology itself, but by the decisions made by the humans who are deploying it faster than they can understand it.
